2003 outback trailer bunks to rollers

Hello all,
I am looking for information or if anyone has converted their trailer bunks to rollers

We are having issues with unloaded and reloading out outback due to not being able to back the trailer in far enough into the boat launch. We are fighting with getting the boat off. I had the thought of converting the bunks to roller. Any thoughts or ideas?
Also I have seen Teflon strips? Are these any good?
We do acid wash the boat at the end of the year.

Also,
The hook on the bow of the boat where the winch hooks up to, is there any way to get it above the trailer roller by the winch? We never have the height to get the bow hook above the winch roller. Reason I ask is because for putting the boat in the garage for storage. We need to ensure that back of the boat is completely flush with the trailer as the trailer length is what fits in the garage.
When putting the boat on the trailer the bow hook is lined up to the height of the winch roller always

I hear you. My 99 Outback just fits in the garage if the stern lines up with the trailer. Unless the water level at the launch is high, it is very difficult to get it over the roller. Mine just fits in (by 3-4 inches) if I can get it right up to the roller.
It is also difficult getting it off the trailer in low water. Have not seen anyone switch to rollers. Could work!

I did remove the front bunks on the trailer and placed a 2x6 under the 2 front bunks and the bunks on top which gave me a bit more height. But I only need to move the boat down the street to the boat launch. I am considering getting some cuda super slides for the trailer to see if that helps and makes it easier to slide around
